Independent Homeware Shop — George Town, Penang

The Challenge

The owner had noticed that customers who browsed the entrance area rarely made it past the first third of the shop. A large section of mid-range kitchenware near the back was generating very few transactions despite being competitively priced.

What We Did

During the on-site visit, we observed that the entrance was crowded with display units that created a visual barrier. The kitchenware section also had no clear category signage. We produced a written summary recommending three specific changes to the layout and signage approach.

Outcomes

After implementing the suggestions over one weekend, the owner reported that foot traffic through the back section increased noticeably within two weeks. Kitchenware sales in the following month were higher than the previous three months combined.

Small Hardware Chain — 3 Outlets, Northern Peninsula

The Challenge

With three shops in different towns, the owner found each outlet had developed independently — different layouts, different stock approaches, different informal processes. Customers who visited more than one outlet noticed the inconsistency.

What We Did

We visited all three outlets, reviewed the range structure across sites, and facilitated a planning session with the owner and one senior staff member. We produced a growth roadmap and an operations playbook designed to be used during staff onboarding.

Outcomes

The owner used the playbook to align the three stores on core layout and category principles. Staff onboarding time reduced. The roadmap informed a decision to hold off on a fourth outlet for twelve months while consolidating the existing three — a call the owner described as the most valuable single outcome.
